Our Services
Three engagements. Each one clearly scoped.
Calluna offers advisory at three levels — each matched to a different stage of organisational need, with a clear scope, fixed price, and defined deliverable.

How Calluna approaches each engagement
Every Calluna engagement follows the same underlying sequence — observe before advising, confirm before writing, and produce documents that the organisation can use independently. The scope of each service scales this sequence to the depth of the need.
We do not use a fixed framework applied uniformly to every client. The questions we ask, the patterns we look for, and the language we use in written outputs are adjusted to each organisation's context — its size, its sector, its stage of growth, and its particular mix of people.
Scoping conversation
We understand the situation, confirm which service fits, and agree scope and price before any work begins.
Observation and listening
Sessions and interviews gather what is actually happening — from multiple people, at different levels.
Draft and review
Written findings are drafted and shared for review before finalisation. Corrections and missing context are addressed.
Handover and close
Final documents are delivered and discussed. The organisation holds everything needed to act independently.
Service 01
Team Health Review
A neutral review of how a team works together — covering roles, communication patterns, and collaboration habits. Delivered as a written observations note with practical, specific suggestions. Well suited to leaders who want a considered external read without a large engagement commitment.
What this includes
- One review session with the team or leader (up to two hours)
- Review of any relevant background documents provided
- Written observations note — two to four pages in plain language
- Practical suggestions section, specific to what was observed
- One round of review and corrections before finalisation
How it unfolds
Scoping call to confirm the team's situation and what the leader wants to understand.
Review session — observation, discussion, or both depending on what suits the team.
Draft findings note shared for review within five working days.
Final document delivered after corrections. Brief closing call offered.
Service 02
Structure & Roles Advisory
A multi-step engagement clarifying responsibilities, decision flows, and reporting lines across a growing team. Includes structured interviews with relevant staff, a revised structure outline, and a transition checklist. Aimed at organisations that have grown to a point where informal arrangements no longer serve the team well.
What this includes
- Four advisory sessions over six to eight weeks
- Structured interviews with key staff (five to eight people)
- Revised organisational structure outline
- Role responsibility summaries for key positions
- Transition checklist for implementing structural changes
How it unfolds
Scoping and context session — understand the current structure and what is creating friction.
Structured interviews with staff across relevant levels and functions.
Draft structure outline reviewed with leadership — adjusted based on feedback.
Final documents delivered: revised structure, role summaries, transition checklist.
Service 03
Organisational Development Programme
A thorough engagement building a sustainable approach to people, structure, and culture over time. Covers values articulation, role frameworks, and coaching for internal owners. Designed for established organisations that are investing in long-term people capability rather than resolving an immediate structural issue.
What this includes
- Twelve sessions across four to eight months
- Values articulation workshop and written output
- Role framework documentation for key positions
- Playbooks for internal people processes
- Coaching sessions for internal owners of development work
- Mid-point and end-of-programme reviews
How it unfolds
Discovery and scoping — understand the organisation's current state, leadership priorities, and development goals.
Values and culture work — facilitated sessions with leadership to articulate what the organisation stands for.
Structure and roles — role framework and people process documentation developed in parallel.
Internal capability building — coaching sessions help internal owners lead development work independently.
Programme close and handover — all playbooks, frameworks, and documents delivered and discussed.
Decision Guide
Which engagement is right for you?
Most organisations start with one of the first two services and, if useful, consider a fuller programme later. There is no obligation to progress — each service stands independently.

Standards
How we protect quality across all engagements
Confidentiality
All engagement information is held in strict confidence. We do not reference client details externally.
Client Review
Written outputs are shared for client review before finalisation. Corrections are addressed before close.
Scope Discipline
We do not expand scope without discussion. Structured checkpoints keep the engagement on track and contained.
Senior Delivery
The advisor who scopes the engagement is the same person who leads it. No delegation to junior staff.
Not sure which service fits?
A short first conversation helps us both understand the situation and identify whether a team review, a structural advisory, or a longer programme would be most useful.
